AI search KPIs for the CMO: what to report to the board
The five AI search KPIs a CMO should report to the CEO and board: share of answer, accuracy, citations, AI referral traffic and pipeline, with cadence and format.
- Boards need five numbers: share of answer, answer accuracy, citation share, AI referral sessions and AI-influenced pipeline.
- Report quarterly to the board and monthly to the executive team, always against competitors and the prior period.
- Tie visibility to revenue through AI referral tracking in analytics and a 'how did you hear about us' field in your CRM.
A CMO should report five AI search KPIs to the board: share of answer, answer accuracy, citation share, AI referral traffic and AI-influenced pipeline. Each needs a trend line, a competitor comparison and a clear owner. Report quarterly to the board and monthly to the executive team, and keep the definitions fixed so quarter-on-quarter changes mean something.
This guide is about what to put in front of executives. For how each visibility metric is defined and calculated, see our guide to AI share of voice.
01Why does the board need AI search KPIs at all?
Because buyers increasingly get answers before they click, and classic SEO dashboards miss that layer. Pew Research Center found that when Google showed an AI summary, users clicked a result link in 8% of visits, compared with 15% when no summary appeared.[1] Rankings and sessions can look stable while the answer buyers read names a competitor.
Boards also want marketing tied to money. Gartner's 2025 CMO Spend Survey found budgets flat at 7.7% of company revenue for a second year.[2] A new line of spend has to show how it connects to pipeline, not just to visibility.
02Which five AI search KPIs should a CMO report?
Keep it to five. Executives can hold five numbers; they cannot hold fifteen. Every KPI should answer a question the CEO would actually ask.
03How do we measure share of answer and accuracy reliably?
Use a fixed prompt set, run repeatedly, across the engines and markets that matter. AI answers vary from run to run; a SparkToro and Gumshoe study of nearly 3,000 responses found identical brand lists less than 1 in 100 times, and recommended measuring how often a brand appears across many runs rather than its position.[3]
That has a reporting consequence: show share of answer as a trend with a band, not a single precise number. Changes of a few points between months may be noise; a sustained move over a quarter is a signal. Our manual audit protocol explains how to collect the data before you invest in tools.
For accuracy, count only errors that contradict an approved fact sheet, and classify severity: a wrong founding year is not a wrong interest rate. Board reports should show high-severity errors open and closed, with time to resolution.
Citation share deserves a short explanation for the board. AI answers cite sources, and those sources are where the answer can be changed. A rising share of citations from your own pages, and from review sites, press and directories you actively manage, means you have more control over what is said about you next quarter.
04How do we connect AI visibility to pipeline?
This is where most reports stop short. Two practical links exist today.
First, analytics can now separate AI referrals. Google Analytics added an "AI Assistant" default channel in 2026, which assigns the medium ai-assistant when referrers match recognized assistants such as ChatGPT, Gemini and Claude.[4] ChatGPT also adds utm_source=chatgpt.com to referral links from its search results, according to OpenAI.[5]
Second, buyers can tell you. Add "AI assistant (ChatGPT, Gemini, etc.)" to the "how did you hear about us" field on forms and in CRM, and have sales log it on first calls. Self-reported discovery catches the many journeys where someone reads an AI answer and later types your URL.
The quality of AI-referred visits can be high even when volume is small. Ahrefs reported that on its own site, AI search drove 0.5% of visits but 12.1% of signups, converting at a much higher rate than traditional organic visitors.[6] That is one company's data, not a benchmark; measure your own conversion rate before quoting anyone else's.
Be honest about the limits. Many AI-influenced journeys leave no referrer: a buyer reads an answer on a phone, then searches your brand name on a laptop a week later. Neither analytics nor CRM will capture all of it, so present AI-influenced pipeline as a floor, and show the trend rather than claiming precise attribution.
05What should the board slide look like?
One slide, five rows, three columns of context. If the board needs a glossary, the slide has failed.
| KPI | This quarter | vs last quarter | vs top competitor | Owner |
|---|---|---|---|---|
| Share of answer (priority prompts) | Band, e.g. "usually mentioned" | Trend arrow | Gap in points | CMO / brand |
| Answer accuracy | % with no material error; high-severity errors open, closed, median days to fix | Trend | n/a | Brand + legal |
| Citation share | % of citations from owned or influenced sources | Trend | Gap | Digital / PR |
| AI referral sessions and conversion | Sessions, conversion rate | Trend | n/a | Digital |
| AI-influenced pipeline | Opportunities and value | Trend | n/a | Marketing ops |
Under the table, add one sentence on what changed and why, and one on what you will do next quarter. Boards respond to a clear cause and a funded next step far better than to a longer chart.
Keep the slide stable. Once the board has seen the five rows, do not change definitions, prompt sets or engines without flagging it, because a method change looks exactly like a performance change. If you must expand the prompt set, report old and new sets side by side for one quarter.
06What should we not put in front of the board?
Leave out operational detail: individual prompts, raw run counts, tool screenshots and lists of content published. These belong in the monthly executive pack or the team's working files. The board needs to know whether the company is present, accurate and gaining or losing ground, and whether that is reaching pipeline.
Also leave out claims you cannot defend. Traffic forecasts based on industry click-through studies, or attribution that assumes every AI-referred visitor would not have found you otherwise, will be challenged by the CFO. Report what you measured, and label anything estimated as an estimate.
07How often should AI search KPIs be reported?
- 1Weekly (team)Working levelRaw runs, new errors and fixes shipped. Operational, not for executives.
- 2Monthly (executive team)CMO + direct reportsThe five KPIs with trend, top three errors and actions. Fifteen minutes in the marketing review.
- 3Quarterly (board)CEO, CFO, boardOne slide: five KPIs vs prior quarter and top competitor, link to pipeline, risks and next-quarter plan.
- 4Ad hoc (incident)Within 24–48 hoursWhen AI states something materially wrong about pricing, safety or legal terms, escalate under your governance process.
Incidents should follow a defined route with legal and comms; our guide to AI visibility governance covers roles and approvals.
A single "AI visibility score" from one tool, with no prompt set, run count or competitor line behind it, invites the question "compared to what?". Show the method in an appendix: prompts, engines, markets, runs and dates.
A software company reports that it is usually mentioned for brand prompts but rarely for "best [category]" prompts in Germany, where two review sites dominate citations. Next quarter's plan funds review-profile work in Germany, and the board sees the same five rows again in three months.
08Who should own these KPIs?
Ownership of the numbers matters as much as the numbers. The CMO owns the slide, but the work spans brand, digital, PR, product marketing, legal and regional teams. Name one operational owner who runs the measurement, routes fixes and prepares the numbers. OwnlyReal is built to play that role as an embedded team: measured on share of answer and qualified demand, and tool-agnostic about the platforms that supply the data.
Questions people also ask
What are the most important AI search KPIs for a CMO?
Share of answer, answer accuracy, citation share, AI referral sessions and AI-influenced pipeline. Report each with a trend and a competitor comparison.
How do I show AI search ROI to the CFO?
Track AI referrals in analytics, add an AI option to lead source fields, and report opportunities and pipeline value that came through those routes.
How often should AI visibility be reported to the board?
Quarterly for the board, monthly for the executive team, with incident escalation for material errors about pricing, safety or legal terms.
Can Google Analytics track ChatGPT traffic?
Yes. Google Analytics added an AI Assistant channel in 2026, and ChatGPT adds utm_source=chatgpt.com to links from its search results.
Why does our AI share of answer change every month?
AI answers vary between runs and engines change their sources. Use enough runs, report trends over quarters, and avoid reacting to small month-to-month moves.
